Every HRMS demos beautifully. The failure arrives at month-end, when attendance data from three biometric devices, a WhatsApp leave group and a manual shift roster has to become compliant payslips — with PF, ESI, professional tax and TDS computed correctly, for every state you employ in.
The root cause is almost always inputs, not the payroll engine. Attendance that needs manual consolidation, leave policies that live in someone's memory, and shift rules that vary by unit — these turn the payroll run into a two-day Excel reconciliation. Fix the inputs first: biometric and mobile capture integrated directly, leave and shift policies configured as rules, and reconciliation automated.
Insist on a parallel run before cutover: one full payroll computed in both your existing process and the new system, compared line by line. Any vendor unwilling to do this is asking you to trust their demo instead of your numbers. We run the parallel as standard — it's the fastest way to build (or lose) trust.
Check the statutory layer against your actual filings: PT slabs per state of employment, LWF, gratuity and bonus act treatment, and whether registers and challans are generated ready-to-file or as screenshots you re-type. And budget for the employee side: self-service payslips, leave requests and reimbursements on their phones is what actually frees your HR team from data entry.
