Custom CRM vs off-the-shelf: the decision framework (and the hybrid)

Off-the-shelf CRMs are right when your sales process is close to the standard funnel: leads in, stages, follow-ups, close. If your team can adopt the tool's workflow without fighting it daily, the subscription is cheaper than any build and the integrations already exist.
The case for custom appears when your process is genuinely different: quotation-heavy industrial sales, broker and channel-partner networks, site-visit scheduling, or regulatory capture steps that no template anticipates. The test isn't 'do we want custom fields' — every CRM has those. It's: when our process and the tool disagree, who changes?
Run three tests before deciding. First, the adoption test: if your team won't follow the tool's process, no feature list saves it. Second, the integration test: does it connect to Tally, your WhatsApp, your portals — natively or with glue you'll maintain? Third, the ownership test: who holds your lead history if you leave?
The hybrid we recommend most often: start on the shelf, but only after mapping your process honestly. If within a quarter you're maintaining spreadsheets beside the CRM — the classic signal — the fit has failed, and a custom build starts from a process you now understand well. The expensive mistake is buying custom before you've documented the process, or fighting shelf software for two years out of sunk cost.
