Sector reality

The world this system had to work in

Indian NBFC lending runs under RBI's digital-lending guidelines: every KYC pull, credit decision and disbursal has to be traceable, and every deviation from policy approved on record. Teams that run on spreadsheets pass audits by reconstruction — slow, expensive and fragile — and lose files the moment two officers edit the same sheet.

The challenge

A 30-person lending team ran applications on Excel and WhatsApp — slow, error-prone and impossible to audit.

What we found on day one

  • Applications logged in Excel with no version history; two officers regularly overwrote each other's status updates
  • KYC documents shared over WhatsApp, so audit preparation meant scrolling through months of chat threads
  • Credit decisions taken from memory of the policy, not a configured rule set — inconsistent across officers
  • Disbursal and repayment schedules kept in a second spreadsheet that never reconciled with the first
What we built

The solution

We built Dream Loans as one origination platform: guided application intake per loan product, a document vault with checklist tracking, Aadhaar/PAN KYC and bureau pulls wired into the flow, a configurable credit policy with maker-checker approvals, and disbursal plus repayment scheduling that feeds collections. Every state change writes an immutable audit entry with user, time and reason.

01

Application intake

Product-wise guided forms with completeness tracking, co-applicant support and document checklists.

02

KYC & bureau verification

Aadhaar/PAN verification and CIBIL pulls inside the flow, with consent logs on every file.

03

Credit decision engine

Rules, scorecards and a deviation matrix the credit team edits as configuration, not code.

04

Maker-checker approvals

Approval chains with delegation, and captured reasons on every deviation or override.

05

Disbursal & repayment

Agreement generation, part-disbursal support, EMI schedules and automatic NPA classification.

06

Operations dashboard

Live pipeline, turnaround time per stage and officer workload for the operations head.

How we ran it

Our approach, step by step

01

Audited the existing spreadsheet workflow and mapped it to a state machine for loan stages.

02

Shipped a thin-slice prototype in week three: application → KYC → decision, end to end.

03

Added automated payout calculation and a full audit trail for every status change.

04

Migrated 18 months of historical applications so the team started with continuity, not a blank system.

Measured results

The outcome

  • Application-to-decision time fell 65%, from an average of nine working days to three.
  • Every file now carries a complete audit trail; the first RBI-format inspection export took minutes instead of weeks.
  • A thin-slice prototype was live in week three and the first production deploy in week eight, with 18 months of history migrated and zero files lost.
  • Credit-policy changes ship as configuration the same day, with no developer cycle in between.
“They shipped our loan platform in eight weeks. The code is ours, the documentation is real, and the team responds within hours — not days.”
